01

Hire for the outcome

Write down what the role must achieve before you write the job post.

How

List 3-5 measurable outcomes for the first 90 days, then the traits needed to hit them.

Example (UOP-original)

A shop owner hiring an office manager writes: "invoices out within 24 h, phones answered by 3 rings" before posting.

02

Write it down (SOPs)

If a process lives only in someone's head, the business depends on that head.

How

Record the task once, write the steps, name an owner, review it after first use.

Example (UOP-original)

The weekly payroll run becomes a 9-step checklist anyone can follow.

03

Clear standards, then accountability

People can't hit a bar they can't see.

How

Give each role 1-3 numbers and a definition of done; review weekly.

Example (UOP-original)

A dispatcher owns 'jobs scheduled within 1 day' and checks it every Monday.

04

Fast, specific feedback

Feedback is most useful soon after the moment and tied to a specific behavior.

How

Name the behavior, its impact and the expected change; follow up.

Example (UOP-original)

"The quote went out without photos; the client called twice. Next time attach them before sending."

05

Leader as bottleneck

When everything waits on the owner, the owner is the constraint.

How

List every decision only you make; hand off the repeatable ones with a written rule.

Example (UOP-original)

Refunds under $100 no longer need the owner's approval.

Source: Build with Leila Hormozi, Ep. 346 “The 5 Systems That Will Make Your Business Run Itself” (Mar 26, 2026), section “Remove the founder bottleneck” — Apple Podcasts. Paraphrased.

06

Hire slow, act on misfits

Careful hiring beats fixing a bad hire; when it clearly isn't working, decide rather than drift.

How

Use a work-sample test before offers; set a 30/60/90 check with clear criteria.

Example (UOP-original)

A paid 2-hour trial task replaces a gut-feel interview.
